When to switch from self-fulfillment to a 3PL
There's no single order count where a 3PL becomes the right call. It depends on your time, your space, your products and where your customers are. These are the signs to watch, and a way to check the numbers.
Signs it may be time
- Packing and shipping takes hours you'd rather spend on selling, product or sourcing.
- You're running out of space at home or in your storage unit.
- Orders ship late during busy weeks, or you can't take a vacation without shipping stopping.
- Customers on the other side of the country wait too long for ground delivery.
- You want to sell on channels with strict shipping rules (for example, marketplaces with fast-delivery badges).
Signs to wait
- Your monthly volume is below the minimums the 3PLs you like require. Several publish minimums; check each review.
- Your products need custom packing or hand-finishing that a 3PL would charge a lot for.
- Your margins can't absorb per-order fees plus storage.
Check the math
- Add up what self-fulfillment really costs you per month: supplies, storage space, postage, and your time at an hourly value you choose.
- Estimate a 3PL's monthly cost with the 3PL cost calculator, using fees from real quotes.
- Compare postage too: a 3PL may have better carrier rates or a warehouse closer to your customers. Try the shipping-zone helper.
- Decide whether the difference is worth the time you get back.
